Launch Strategy Transformation

Overview

Upon joining KARE, our product release process was creating organizational friction. Launches were occurring with minimal communication, leaving departments unprepared for changes and creating tension between product and other teams. The lack of structured communication and coordination was impacting our ability to effectively deliver value to customers.

Recognizing this gap, I led the transformation of our launch strategy by developing a comprehensive launch matrix, drawing inspiration from industry best practices. This matrix introduced clear impact criteria and standardized resource requirements, transforming what was once a chaotic process into a coordinated, predictable system that could scale effortlessly.

The impact was immediate and far-reaching. The new launch framework bridged interdepartmental knowledge gaps, accelerated release readiness, and enabled proactive preparation across teams. Most importantly, it strengthened cross-functional relationships and improved our technical support team's ability to resolve customer issues efficiently.

Process and Approach

To create and implement this change, the following steps were taken:

1. Evaluation and stakeholder discovery

  • Conducted in-depth interviews with stakeholders across various departments to understand pain points and expectations

  • Mapped the existing launch process and identified critical communication and operational gaps

  • Gathered feedback on proposed solutions from key stakeholders to ensure alignment

  • Attended product marketing conferences to identify best practices and successes

2. Launch matrix development

  • Designed a tiered categorization system based on impact levels and resource requirements

  • Created comprehensive documentation to include best practices and detail guidelines

  • Develop clear criteria for categorizing launches by size and complexity

  • Built stakeholder-specific checklists to ensure consistent implementation

  • Presented matrix to key stakeholders for review and refinement

3. Adoption and Rollout

  • Piloted the matrix to validate the framework
  • Rolled out launch matrix guidelines across all future releases
  • Established regular meetings with department leads to assess launch planning and matrix effectiveness
  • Trained team members on matrix usage and best practices

Solution

I developed a 4-tier categorization system based on industry best practices and masterclasses. The two critical factors that influenced tier classification were:

  1. Business and user impact

  2. Revenue generation potential

Within each tier, detailed task requirements were laid out. The launches were tracked in a Go-To-Market project board that provided:

  • Ownership assignments

  • Timeline

  • Launch tier categorization

  • Cross-functional deliverables

  • Status updates

  • Milestones

Results & Impact

Quantitative Impact:

  • Enabled the company to launch new product lines with streamlined go-to-market execution
